• Over 2500 S21 miners procured from the manufacturer

• Potential risks/bottlenecks (US Customs, site operations, material flows)
• Lack of coordination between distributed parties involved in the supply chain

Solution:

LP Crypto Mission Critical provided end-to-end supply chain solutions for the client, including:

• Advised procurement team to use EXW INCOTERMS, negotiate product cost down, and control the inbound logistics
• Monitored manufacturing progress and coordinated mining unit pickup from the factory
• Provided door-to-door freight forwarding services (split the PO across multiple air charters, cleared US Customs, paid duties, delivered last-mile to site)
• Provided onsite staffing (15+ people) to support the workload surge:
  • Shipment unload, receive, unbox, inspect, asset tag application
  • Rack units, connect power and network cables
  • Power on machines, configure, upgrade firmware, diagnose error logs,
  • document serial number, map site, troubleshoot DOA units
  • Clean & refurbish mining units, hot swap / replace with parts on-site
  • Remove & install air filters as needed
  • Remove / clear / recycle all trash and corrugate (retaining 2% corrugate in
  • stock for DOA returns)

• Upgrading of a 25 MW BTC facility in OH
• Decommissioning & asset recovery of over 8000 S19 generation miners and commissioning of over 6500 S21 Pro miners at the site

• Electrical upgrades required (and rolled out in 2 phases)
• Site infrastructure upgrades necessary to accommodate S21 generation miners
• Need to minimize mining downtime during site upgrade

• Staged logistics routing in phases to match electrical upgrades and balance site workload (split PO across multiple air shipments for phase 1 deliveries and ocean shipments for phase 2 deliveries)
• Provided all inbound and outbound transportation of all mining units, enabling equipment and consumables
• Removed & stored decommissioned S19 units at our offsite regional warehouse
• Provided onsite staffing (15+ people) to support workload surges across both phases:
  • De-rack S19 units, capture serial numbers/inventory in WMS
  • Remodel existing racking and hot isle isolation measures to accommodate larger form factor S21 generation miners
  • Manage logistics for PDUs, power cables, consumables, and disposal of e-waste
  • Modify power distribution systems to accommodate larger power draw units and enable 3-phase 380V units (including power cabling and ethernet)
  • Unload, receive, unbox, inspect, asset tag application on new S21 units
  • Rack units, connect power and network cables
  • Power on machines, configure, upgrade firmware, diagnose error logs, document serial number, map site, troubleshoot DOA units
